Who should build AX for it to succeed?

AX (AI transformation) succeeds when it is built by the frontline people who do the work every day, not by outside developers. The exceptions and tacit rules hidden in a workflow are known only to the person who runs it daily. So the essence of AX education is not adding more developers, but enabling frontline workers to automate their own work through vibe coding. A finance and operations staffer who automated their daily ordering process shows what this looks like.

Why does the best AX come from the frontline?

Automation usually fails not because the code is hard, but because the context of the work doesn't transfer. Rules like which item goes where, how exceptions are handled, and what counts as a duplicate live only in the head of the person who does the job every day.

Relay that tacit knowledge to an outside developer in words and half of it drops out — and accidents happen in the half that dropped. Conversely, when the person who knows the work builds it themselves, the rules become code directly, with nothing to explain.

What does frontline-built order automation look like?

A staffer in finance and operations, after vibe-coding training, automated the entire ordering task they had repeated every day: downloading order records from the system, keeping only the paid ones, splitting them across suppliers by product type, generating order forms to spec, recording them in the ledger, and sending them out by email.

Now the whole process runs at a set time every business day with no human in the loop. The point is not flashy code, but that the classification rules and exception handling only they knew are reflected without a single gap.

So how should we redefine AX?

AX is not about bringing AI tools into the company. It is about putting AI into the hands of frontline people who already hold the workflow, so that the person who knows the work best builds the tool that eliminates it.

Automation built this way doesn't end as a single project. The same person trims the next task, and the one after, in the same way — until automation settles in as their very way of working.

What is the essence of AX education?

So the goal of AX education is not to add developers, but to enable frontline workers to automate on their own. The audience the training must reach is not the IT department, but the practitioners who repeat the same work every day.

Teaching the people who know the workflow how to wield AI — this, I believe, creates a deeper and more lasting transformation than outsourced development or tool adoption.
